The Situation
Intuitive Solutions was completing a consolidation effort when the client announced that a top ten ACH originator was acquiring them. The acquiring bank desired the consolidated application remain on the acquired bank's platform & that the operation move. Because of the complexity of the merger and our prior experience we were asked to manage consolidation of the two systems and eliminate the acquired bank's operations.

Our Approach
The approach that was recommended and approved by the client consisted of the following major activities:

System Analysis and Design. Perform gap analysis of the two platforms and document the functions and features required to satisfy the consolidated bank's product offering. Working with the client's technical staff, we produced the project sizing and migration strategy

Operational Analysis. Review the operational capabilities of the surviving operation and assure service levels of the consolidated environment would meet the expectations of both customer bases. We incorporated the best practices of both operations and re-engineered the workflow to allow for minimal increases in staffing.

Operational Support. Faced with the reality of staff leaving to find other positions or employers, the client needed to maintain service levels while maintaining a secure and productive environment. Our approach to this requirement was to provide ISI's experienced and bonded staff to manage and run the eliminated operation during the transition.

Programming Support. Supplement the existing technical staff with ISI's experienced PEP+ programmers to assure all custom code and interfaces are completed in the aggressive timeframe established by the client.

Testing and Implementation.
Build and execute the extensive set of scripts maintained by ISI's Business Analysis Staff. This group would also provide post implementation support.

A project timeline was built and tracked throughout the project lifecycle. ISI strongly recommended the client's involvement and participation in status updates, decisions involving product offering & workflow re-engineering


The Results
ISI was able to close down the Acquired banks physical operation with-in thirty days and staff positions to resume its business out of the surviving operations. ISI maintained this operation with half the staffing level and maintained all service levels throughout the 5-month system consolidation. This greatly reduced the expense associated with maintaining two physical locations and provided the surviving management local control. By consolidating the two sites, ISI was able to use its resources to train the employees on all aspects of the consolidated environment.

During the system consolidation, ISI's experience in defining system requirements and testing all aspects of the consolidated application resulted in a smooth and eventless conversion. The client was able to meet their aggressive timelines, Operations was maintained in spite of losing staff and most importantly, the bank's customers felt that they were well taken care of during the consolidation
